Do Marketing Agencies Need a Virtual Assistant? Here’s the Honest Answer

It is 9:40 on a Tuesday night, and the founder of a seven-person marketing agency is not working. She is “just checking.” The client Slack has a message from a retainer account asking where last week’s reporting deck is — the one a designer finished on Friday but nobody exported and sent. There is a status update three separate clients have now asked for, because the shared tracker fell out of date around Wednesday and nobody trusts it anymore. A new-business lead who filled in the contact form on Sunday has emailed again, more curtly this time, to ask whether anyone is home. And a freelancer she briefed at 11 p.m. the night before has come back with work that is close but not right, which means she will either fix it herself now or push a deadline she promised a client she would hit.

None of it was strategy. None of it needed her particular talent or her ten years in the business. Every single item was the kind of thing that is trivial when it happens and expensive when it doesn’t. The report was done — it just sat there. The lead was warm — it just cooled. The tracker was accurate on Tuesday — it just aged. This is the strange arithmetic of running a marketing agency: the work you sell is creative and high-value, and the work that actually eats your week is coordination, chasing, formatting, exporting, following up, and keeping thirty small promises from quietly breaking.

So the honest question — the one this piece is going to answer without the usual sales gloss — is whether a virtual assistant for marketing agencies actually fixes that, or whether it is one more thing to manage. The answer is yes, it fixes it, but only under specific conditions. And there are agencies that should not hire one yet. Let us start there, because everyone else starts with the pitch, and the pitch is where honest answers go to die.

When a Marketing Agency Should Not Hire a Virtual Assistant

If you are a solo operator who has not yet hit consistent revenue, your problem is not admin. It is demand. A VA cannot manufacture clients you do not have, and paying someone to organise an inbox that receives three enquiries a month is solving the wrong equation. Get to the point where coordination is the bottleneck — where you are turning away work or delivering late because you are the constraint — and then talk about help.

If nothing in your agency is written down, a VA will cost you more before it costs you less. Delegation runs on documentation. If the only place your client onboarding lives is in your head, if your reporting cadence is “whenever I remember,” if your brief-to-delivery process changes every project, then handing that to a new person means narrating it in real time, catching errors, and re-explaining — which feels slower than doing it yourself, because at first it is. The agencies that get the fastest return from a VA are the ones that were closest to having a system already. The ones who struggle are the ones hoping the VA is the system.

And if what you actually want is a strategist — someone to own the media plan, invent the campaign, run the funnel, or fix your positioning — do not hire a general virtual assistant and hope it grows into that. You will get neither. Be especially wary of anyone selling a VA as “we’ll run your paid social” or “we’ll build your client campaigns.” A capable assistant is worth a great deal for the coordination, production support, reporting, and admin layer that surrounds the strategy. The strategy is you, or a specialist you pay properly. Blurring the two is how agencies end up disappointed in a perfectly good VA who was hired for the wrong job.

Here is a cleaner test than any pitch. Think about the last three things that went wrong in your delivery — the missed follow-up, the report that went out late, the double-booked call, the brief that got lost. Ask of each one: did that break because the work was hard, or because nobody was watching it? If your honest answer is mostly “nobody was watching,” you do not have a talent gap. You have a coverage gap. That is precisely the gap a virtual assistant is built to close.

The Real Reason Agency Weeks Fall Apart

Agencies do not lose money on the work they can see. They lose it in the gap between the hours they pay for and the hours they can actually bill. In 2024, billable utilisation across professional-services firms fell to 68.9% — the lowest reading in five years and below the roughly 75% level the industry treats as healthy — according to SPI Research’s 2025 Professional Services Maturity Benchmark, which tracked 403 firms. Marketing-specific data is harsher still: TMetric’s 2025 Marketing Agency Benchmarks, drawn from more than 250 creative and marketing-services firms, put the industry-average utilisation nearer 60%, with the profitable range sitting at 65 to 80%.

The reason that number is so low is not laziness. It is admin. The Agency Management Institute’s 2024 benchmark work found that agencies without systematic workflow support spend between 22 and 31% of total staff time on non-billable administrative work — reporting, onboarding, chasing approvals, formatting decks, updating trackers. Nearly a third of the payroll, in some shops, goes to work no client will ever pay for. And most agencies cannot even see it clearly: only about 20% track profitability by client, project, or service line, and as a direct result, 47% of agencies lose up to $500,000 a year on untracked billable hours, per TMetric’s dataset.

An agency running above 85% utilisation is one sick employee away from a delivery failure. Below 60%, it is quietly bleeding the payroll it already pays for. The whole game is played in a 20-point band — and admin is what pushes you to the wrong end of it.

Now layer on the coordination tax. When a marketing team surveyed by Adobe was asked about the biggest challenge of running remote, 34% named communication and teamwork and another 34% named productivity — the twin symptoms of chaotic briefs, scattered requests, and status that lives in six places at once. WP Engine’s agency research found “no time to focus on admin tasks” ranked among agencies’ biggest pain points, sitting right alongside finding new clients and increasing revenue. The problem is not that agency owners do not know the admin matters. It is that every hour spent on it is an hour not spent on the billable, strategic work that actually grows the firm — and the average digital agency now generates around $172,000 in revenue per full-time employee, up from $135,000 in 2015, according to Promethean Research. When a founder or a senior creative spends a third of the week on coordination, that is not a scheduling annoyance. It is six-figure capacity, set on fire, every year.

There is a well-known confession that captures it better than any statistic. A specialist agency owner, ten years in, wrote publicly about wanting to fire everyone and start over: 60-plus-hour weeks, staying up late to brief freelancers, getting sick, and doing quality control on every piece of work that left the building, including work from long-standing staff. “I’m not a good manager,” he admitted. “Only have basic systems set up and no breathing room to change anything.” That is the trap in one paragraph. You cannot build the systems that would give you breathing room because you have no breathing room to build them. Something has to absorb the coordination load first. That something is the job.

What a Virtual Assistant Actually Does Inside an Agency

Forget the generic list of “50 tasks a VA can do.” In an agency, the value concentrates in a few specific places, and it helps to name them precisely.

The first is client coordination — the connective tissue between your team and your clients. Scheduling calls across time zones, sending agendas, circulating notes and action items, chasing the approvals and assets that hold up production, and keeping the client informed before they have to ask. That last part matters more than it sounds. As one agency-operations specialist put it, a client should never have to ask how a project is coming along; they should already know. A VA who owns proactive status updates changes the emotional texture of every account, because silence is what makes clients anxious, and anxious clients churn.

The second is reporting production. Pulling the numbers from the ad platforms, the analytics, and the social tools into the client’s template; formatting the deck; flagging the anomalies for a human to interpret. The interpretation stays with your strategist. The two hours of assembly that used to precede it does not have to.

The third is the pipeline’s front edge. Responding to inbound enquiries within the hour rather than the day, qualifying leads against your criteria, booking discovery calls, and making sure no contact-form submission sits unanswered over a weekend while a competitor answers theirs. Speed of first response is one of the most reliable predictors of whether a lead converts, and it is almost entirely an availability problem — which is to say, exactly the kind of problem a dedicated assistant solves.

The fourth is production support and project hygiene: keeping the project tracker honest, preparing briefs from a template so your creatives start from something structured rather than a blank page, resizing and scheduling social assets, loading blog posts into the CMS, proofreading before things go live, and managing the small logistics of a launch. None of this is the creative work. All of it is what makes the creative work land on time.

Do this well and the compounding effect is straightforward. SoDA’s 2025 Agency Digital Operations research found that recovering the internal-operations layer returns an average of 12 to 18 billable hours per employee per month. On an agency that bills its people out at even a modest rate, that recovered capacity is not a nice-to-have. It is the difference between turning away the next good client and saying yes.

The “Human in the Loop”: Why an AI-Only Agency Is a Contradiction

Here is where marketing agencies face a temptation the rest of the outsourcing world does not, and it is worth being blunt about it. The pitch is everywhere: skip the assistant, let AI write the captions, generate the reports, draft the client emails, spin up the blog posts. It is faster and it is cheaper and, for an agency, it is quietly dangerous — because the thing you are selling your clients is trust in human craft, and AI-only production erodes exactly that.

The evidence is no longer soft. Gartner research found that 49% of US consumers believe generative AI has made content quality worse, and half say they would prefer to buy from brands that avoid using AI in marketing altogether. When people notice AI in a brand’s marketing, they are four times more likely to trust that brand less than more — 31% versus just 7% — according to a December 2025 survey of 8,000 consumers across eight countries run by Klaviyo with Datalily. Search engines are moving the same direction: AI-generated content produced without human oversight tends to rank around 40% lower on the experience-and-trust signals Google now weighs, and roughly 52% of consumers report reduced engagement with content they believe was machine-made. This is the trap for an agency that leans too hard on automation: you deliver more content, faster, and your clients’ audiences quietly disengage from all of it.

Consumers are voting with their wallets for human connection. When they can tell AI made your client’s marketing, they trust it four times less — not more. An agency that automates the humanity out of the work is selling its clients the one thing their customers are learning to reject.

None of this means AI has no place. It plainly does — for drafts, for first passes, for scaling production, for clearing the mechanical middle of a workflow. The research is consistent that the winning pattern is hybrid: AI to scale, a human to own the judgement, the voice, and the final call. As Christina Kyriazi, chief marketing officer at PhotoShelter, put it in an interview on the subject, human-created content is the source of authenticity — teams can use AI to scale production and streamline workflows, but the stories and perspectives that create emotional connection with an audience will always be inherently human. Academic work on the question lands in the same place: human oversight measurably weakens the negative effect of AI use on perceived brand authenticity. The oversight is the product. The machine is a tool the product uses.

This is the strongest argument for a real, human virtual assistant inside a marketing agency, and it is specific to your industry in a way it is not for, say, a plumber. A VA is the human in the loop. The one who reads the AI-drafted caption and catches that it sounds like every other AI-drafted caption. The one who notices that three clients in the same sector got suspiciously similar “personalised” copy. The one who feels, in a way software cannot, that a reply to an upset client needs warmth rather than efficiency. Software can send a message in your name. It cannot be accountable in your name. A person can. That difference is the whole business.

The South African Advantage

If you accept that you want a capable human rather than a cheaper bot, the next question is where that human should be. For agencies serving UK, European, US, or Australian clients, South Africa has quietly become one of the strongest answers available — and the reasons are structural, not promotional.

Time zone: real overlap, not a night shift

South Africa runs on South African Standard Time all year, with no daylight saving. That puts it one to two hours ahead of the UK and gives you most of the UK and European working day live. The South African afternoon is the US East Coast morning, and nobody works through the night. For an agency, that distinction is everything. Overlap enables escalation: when a client fires off an urgent change at 3 p.m. London time, your assistant is at their desk and can act on it, not asleep and set to reply tomorrow. A VA in the Philippines, seven or eight hours ahead of London, can report on what happened. A South African VA can fix it while it’s still happening. In a business where the difference between a saved account and a lost one is often measured in hours of responsiveness, real-time cover is not a perk. It is the service.

English register: not just fluent, but on-brand

Marketing agencies sell words. The person supporting your client communications, your captions, your proofreading, and your inbox has to write in a register that matches your brand — and that is a higher bar than “speaks English.” South Africa ranked 13th of 123 countries on the 2025 EF English Proficiency Index, with a score of 602, placing it first in Africa and in the “very high” band, well clear of the global average of 488. For comparison, the Philippines scored 569 and India 484. South African business English sits close to British convention, which means a client in London or Manchester reads a reply from your VA and hears your agency, not a translation of it. When your product is communication, that register is not a soft benefit. It is quality control on the thing you charge for.

Retention and institutional memory

An agency VA gets valuable precisely by staying — by learning your clients, your tools, your tone, and the small preferences that never make it into a brief. That value evaporates every time the person turns over. South Africa’s business-services sector has built a reputation for lower attrition than the high-churn offshore markets, and buyers notice: Ryan Strategic Advisory’s 2025 global CX survey named South Africa the first choice for US enterprise offshore leaders, following a tied-second-place finish the year before. Continuity is the point. The assistant who has run your reporting for eighteen months does not need the monthly brief anymore. That is compounding institutional memory, and it only accrues where people stay.

Cost versus quality: the honest framing

The sector employed roughly 150,000 workers in 2024, more than double the 65,000 of 2019, and generated $2.91 billion in export revenue, up from $1.04 billion — this is a mature, growing supply of skilled people, not a speculative gamble. But the right way to think about the cost is not “how little can I pay.” It is that a single recovered retainer, one lead answered before a competitor got to it, or one client saved from churning because they finally felt kept-in-the-loop, pays for the assistant many times over. South Africa lets you buy genuine quality at a rate that makes the maths obvious. That is a different proposition from buying cheap.

Managed, Not Matched: Why the Hiring Model Matters More Than the Hire

Here is the part most agencies get wrong, and it has nothing to do with the individual VA. It is the model you hire through.

Go to a freelance marketplace, filter by rate, and you will find profiles at $4 to $6 an hour. What the profile does not tell you is that the person is very likely juggling ten or twelve clients from a single browser, that when they get sick or vanish you are the disaster-recovery plan, and that the moment you hire them, you have silently appointed yourself as their recruiter, trainer, quality manager, and HR department. For an agency owner already doing quality control on everything that moves — remember the founder up at 11 p.m. re-briefing freelancers — this is not relief. It is the same problem with an extra layer of coordination bolted on. The rate on the profile is not the price. The price is your time, plus the risk.

There is also a data dimension agencies underrate. Your VA will touch your clients’ account access, your reporting logins, your CRM, sometimes your clients’ own platforms. That is a serious trust surface. A lone freelancer running everything through one unmanaged laptop is a very different risk profile from a managed arrangement with vetting, structure, and accountability behind it — and if your clients operate under GDPR, that difference can become a contractual problem rather than a theoretical one.

This is the gap a managed agency is built to close, and it is worth understanding what that actually means using a concrete example. VAConnect grew out of Limetree Consulting, which founder Karen van Zyl started in 2008; in 2014 she moved to a fully managed model after watching the same cycle repeat — founders burned by unreliable support, talented South African professionals overlooked, and marketplaces treating both sides as disposable. The managed model rests on four proprietary platforms doing four jobs: VAJobs sources the talent, VAVarsity trains them before they ever touch a client’s systems, Atomic Energy monitors workload and wellbeing so people do not quietly burn out, and VAPIness runs a two-way accountability and feedback loop. Vetting is selective — a roughly 2% acceptance rate — and if a placement is not working, they replace the person at no additional cost, with the onboarding you have already invested preserved.

The founder’s aim was never to build the biggest VA company, but one that clients and VAs don’t want to leave. That is the whole argument for managed over matched: a VA who stays is a VA who remembers, and a VA who remembers stops needing to be managed.

VAConnect reports 98% client retention over 14 months, verified from VAConnect’s invoice records, and a team where turnover is low enough that institutional memory actually compounds. For an agency, that translates directly: you are not the recruiter, not the trainer, not the backup plan. You get the coordination capacity without inheriting a second management job — which was the entire reason you wanted help in the first place. It is also worth noting that VAConnect operates as a POPIA-aligned, GDPR-conscious operation, which matters when your assistant is handling client data on regulated accounts.

What a Virtual Assistant Should Never Touch

Honesty cuts both ways, so let us be equally clear about the boundaries — because delegating the task is never the same as delegating the accountability.

A VA should not own your strategy or your positioning. The media plan, the campaign idea, the creative direction, the pricing of your services — that is the judgement clients hire your agency for, and it does not belong on an assistant’s desk regardless of how capable they are. A VA should not be the final approver on client-facing work; they can proof, format, prepare, and flag, but the last set of eyes before something carries your name should be someone accountable for the account. A VA should not hold your financial or contractual authority — negotiating scope, signing off budgets, or making commitments to clients. And a VA should not be positioned to your clients as the strategist when they are the coordinator; misrepresenting the role damages the relationship the moment a strategic question lands and the assistant, reasonably, cannot answer it.

Get these boundaries right and the relationship is clean: the VA owns the coordination, production support, and admin layer completely, and the judgement stays where judgement belongs. Blur them and you will end up frustrated with a good person for failing at a job that was never theirs to do.

The First 90 Days: What Good Onboarding Looks Like

The agencies that get a return fast tend to follow a similar arc, and it is worth stealing.

In weeks one and two, hand over the clocks — the things that break because nobody was watching. The inbound-enquiry response, the client status updates, the reporting assembly, the calendar coordination. Give the VA standard replies and clear escalation rules so they know what they can handle and what comes to you. Expect meaningful output within the first week; expect the odd correction.

In weeks three to six, write things down as you go. Every recurring task the VA now handles gets documented once, so the process lives outside your head permanently. This is the period where the “no time to build systems” trap finally breaks, because the VA is doing the coordination that used to consume the hours you needed to build systems in the first place.

By weeks six to twelve, the VA should own the recurring machinery — the reporting cadence, the pipeline follow-up, the project-tracker hygiene, the pre-launch checklist — with light supervision. The test at day ninety is simple: can you go heads-down on a major pitch or a demanding creative project for a full week without your client coordination quietly falling apart while you are not looking? If yes, the hire worked. Compared with the three-to-six months it typically takes to get an in-house junior fully productive, a managed VA hitting full ramp in two to four weeks is a meaningfully faster path to capacity.

The Honest Verdict

So — do marketing agencies need a virtual assistant? If you are pre-revenue, if nothing is documented, or if what you actually want is a strategist, then no, not yet, and anyone telling you otherwise is selling. But if you are an agency where the work is good and the constraint is you — where reports sit finished but unsent, where leads cool over the weekend, where a third of your week disappears into coordination you cannot bill, and where you are personally the reason things slip — then the honest answer is that a VA is not a luxury. It is the thing standing between you and the capacity you already pay for but cannot reach.

The gap between agencies that solve this and agencies that don’t has grown wider than it should be, and the reason is almost embarrassing: one group bought back the coordination hours and the other is still up at 9:40 on a Tuesday night, “just checking.” In a market where clients are actively learning to distrust automated marketing, the agencies that keep a genuine human in the loop — answering fast, staying accountable, sounding like themselves — are not just more efficient. They are selling the one thing their clients’ audiences still trust.
